The decision in brief

Start with obligations and the complete economic balance sheet, assign distinct roles to assets, and compare several feasible mixes under adverse conditions. Approve target weights together with liquidity requirements, exposure limits, and review triggers. An attractive modeled portfolio is not implementable if it depends on unavailable cash or governance capacity.

Define the decision before choosing investments

Write a short mandate stating which spending commitments the portfolio supports, what capital must remain accessible, and whether preserving purchasing power is a goal or an aspiration. Distinguish the ability to bear losses from the willingness to experience them. A committee may accept volatility intellectually while lacking the financial capacity to withstand a forced sale before a large payment.

CFA Institute's Principles of Asset Allocation separates strategic exposure decisions from the selection of implementation vehicles. Apply that distinction in meetings: first approve the economic mix, then evaluate how to obtain it. Otherwise an appealing fund can quietly become the reason for an asset allocation that nobody explicitly approved. Record the policy before reviewing individual product proposals.

Map the complete economic balance sheet

List financial accounts alongside operating businesses, property, debt, guarantees, expected contributions, and spending commitments. Mark ownership, restrictions, currency, valuation date, and whether the committee can actually deploy each asset. A valuable business is relevant to risk capacity, but its estimated value does not automatically become cash available for investment or family distributions.

Build both an investment-portfolio view and a broader economic-exposure view. They answer different questions and should reconcile without pretending that every asset is equally realizable. Ask whether family income and portfolio holdings depend on the same industry or geography. If the business weakens when listed equities decline, outside wealth may amplify rather than absorb portfolio stress.

Give every allocation an explicit job

Separate payment reserves, defensive assets, long-horizon growth exposures, and investments with restricted access. These are analytical roles, not permanent labels: a corporate bond may carry material credit risk, and property may depend on refinancing rather than provide immediate resilience. Explain which liability or portfolio weakness each proposed allocation addresses and what evidence would challenge that explanation.

CFA Institute's Asset Allocation with Real-World Constraints highlights liquidity, horizon, taxes, and governance capacity. Convert those considerations into limits that a portfolio report can monitor. Examples include a minimum amount of unencumbered payment assets, a maximum single-issuer exposure, and a ceiling on commitments that survive the chosen stress case. The numbers must follow the family's circumstances, not an industry template.

Compare a synthetic allocation in dollar terms

Consider an illustrative USD 80 million portfolio: USD 8 million in payment reserves, USD 20 million in defensive bonds, USD 36 million in public equities, and USD 16 million in private investments. These synthetic weights are not a recommendation. Assume a simultaneous stress of zero reserve return, an 8% bond loss, a 35% equity loss, and a 25% private-asset loss.

The modeled losses are USD 1.6 million, USD 12.6 million, and USD 4 million, totaling USD 18.2 million or 22.75% of starting capital. Private values here are economic stress estimates, not assumed sale proceeds. The committee should now ask whether spending, capital calls, and collateral needs remain fundable. That question is more actionable than debating whether the equity percentage looks conventional.

Challenge assumptions instead of optimizing one answer

Compare a small set of feasible allocations using identical assumptions, then vary the assumptions deliberately. Test weaker diversification, higher spending, delayed private distributions, and a business cash-flow interruption. A robust candidate should not owe its apparent superiority to a single favorable correlation or a precise return estimate that the committee cannot defend.

The SEC's asset-allocation education explains diversification both across and within asset classes. Examine holdings beneath fund labels so that multiple managers do not conceal the same underlying exposure. Diversification can spread risk, but it does not guarantee protection from losses. Treat any model-generated ranking as a decision aid and retain the reasons for rejecting alternatives, including operational complexity and implementation costs.

Approve a policy that can be operated

The approval record should specify targets, permitted ranges, benchmarks, liquidity definitions, transition funding, and responsibility for exceptions. If the current portfolio differs materially, approve a staged transition rather than assuming an immediate reset. Include realistic dealing windows and estimated costs. Avoid counting proceeds from a planned business sale until the committee has a defensible basis for treating them as available.

Before signing, ask who calculates exposures, which prices and ownership records are authoritative, and what happens when a limit is breached. Schedule a periodic policy review and define event-driven reviews for changed obligations or ownership. Ordinary market movements can require rebalancing without requiring a new strategy; a changed family liability can require a new strategy even when markets are calm.

Decision points

  • Allocate around obligations and total economic exposures before selecting managers.
  • Compare dollar losses and stressed funding capacity, not target weights alone.
  • Approve implementation responsibilities and review triggers with the allocation.
