The decision in brief

Review the strategy, organization, control environment, and contractual liquidity independently. Map redemption and funding terms to household obligations, verify important claims through appropriate records, and make unresolved conditions visible before approval. A strong historical return cannot compensate for an unacceptable access-to-cash mismatch.

Translate the mandate into an evidence request

Begin with the proposed allocation's purpose, eligible entities, expected holding horizon, and required liquidity. Send an evidence request organized around those requirements rather than a generic questionnaire alone. Ask which legal entity will contract with the family, which vehicle will hold investments, and which documents describe the precise share class or account terms under consideration.

CFA Institute distinguishes investment and operational due diligence and discusses vehicle terms within manager selection. Use those categories to assign reviewers with different responsibilities. The investment reviewer challenges how returns arise; the operations reviewer traces controls and dependencies. Contract and tax questions belong with appropriately qualified advisers for the entities and jurisdictions involved, not with an assumed universal family-office rule.

Follow a decision through the investment process

Ask the manager to walk through a completed decision, from information available at the time through portfolio construction and eventual exit. Request a losing decision as well as a successful one. Examine whether explanations match the documented philosophy and whether important overrides were permitted, approved, and recorded. A polished description is less useful than a consistent trail connecting analysis, authority, and holdings.

In a hypothetical review of a liquid credit mandate, the manager describes issuer selection as fundamental but portfolio records show a large duration position driving returns. The committee should ask whether that exposure was intended, permitted, and repeatable. It should not infer misconduct from one discrepancy, but it should resolve the mismatch before relying on the stated source of investment skill.

Compare promised liquidity with usable liquidity

Build a dated cash-access schedule from the actual documents. Notice periods, dealing dates, settlement timing, gates, suspensions, and side-pocket provisions can affect access differently. The following original worksheet separates terms from the operational questions they create. It is a review aid, not a statement that every vehicle contains these features.

Term or dependencyQuestion to verifyFamily-office consequence
Redemption noticeWhen must a valid instruction arrive?A missed deadline may extend exposure
Gate or suspensionWho can restrict payment, and under which terms?Expected cash may not arrive when needed
Capital commitmentWhat funding notice and default provisions apply?Unfunded obligations compete with distributions
Financing facilityCan availability fall with collateral value?Borrowing is not an unconditional cash reserve

Test cash access under a household stress

J.P. Morgan's family-office liquidity discussion emphasizes understanding where assets sit and how quickly capital is accessible. Translate that into an entity-level schedule rather than assuming wealth equals spendable cash. Identify who can authorize transfers and whether cash in one structure is practically available to meet another structure's obligations. Do not count the same reserve or borrowing capacity twice.

In a hypothetical stress, an office expects a distribution from an investment vehicle in the same month that its operating company needs additional capital. Delay the investment distribution and reduce assumed borrowing availability, then ask which obligations remain fundable without forced sales. An attractive manager may still require a smaller allocation, a different vehicle, or a separate reserve. These are suitability conclusions, not predictions that a liquidity event will occur.

Verify operations and commercial incentives

Map valuation, custody, administration, cash movement, trade reconciliation, and business continuity to named responsible parties. Request appropriate supporting reports and independently confirm service relationships where access permits. A service-provider logo in a presentation does not establish the scope of its work. Understand exceptions, qualifications, and periods covered by any assurance report rather than treating its existence as a complete control guarantee.

Calculate the proposed fee arrangement using the exact vehicle terms and several hypothetical return paths. Ask how financing costs, expenses, fee offsets, and performance-fee mechanics affect the family. Investigate ownership incentives, conflicts, personnel succession, and outsourced dependencies. For relevant United States professionals, SEC investor education describes background checks; elsewhere, determine the applicable local verification route without assuming the same registration framework applies.

Make approval conditions enforceable in the workflow

Separate an investment recommendation from operational clearance and execution authorization. The approval record should identify documents reviewed, unresolved questions, responsible owners, and the conditions that must be satisfied before funding. An exception accepted by the committee needs a reason and a review date. An unanswered cash-control question should not disappear because the investment sponsor wants to meet a closing deadline.

After onboarding, monitor events as well as returns: changes in valuation arrangements, key personnel, financing, liquidity terms, or reporting completeness can matter before performance deteriorates. A late report may be an administrative error or a deeper control weakness; investigate and document it. Maintain an exit plan that uses the actual notice calendar. A decision to terminate is incomplete until the office knows how and when capital can return.

Decision points

  • Investigate the investment process and operating controls as separate workstreams.
  • Match contractual cash access to entity-level obligations under stress.
  • Require operational clearance and a realistic exit calendar before funding.
